New Member Invite decisions

Post by Magdalena »

Ok, taking this from Rlyan's thread... here are the questions we need to answer going by everyone's postings so far...

1) What limit of new recruits (initiates) do we want to set? (How many allowed at a time?)

2) How long do we want Initiate status to last? (Have narrowed down to between 2 weeks to up to a month.)

3) What day of the week do we want to schedule meetings to discuss initiate potentials and initiate promotions? (This meeting should be limited only to this discussion to shorten the time it takes and to direct it straight to the point.)

4) Who do we want to assign to talk to the initiates and potentials regarding their status? (This should be at least 3 but no more than 5 people handling this based on the decisions made by the guild. They will not be making the decision that will be done by a guild vote, they will simply be voicing the decision. Needs to be people with very even tempers and good at dealing with delicate situations, nominate others and/or volunteer yourself, along with stating how many people you think should be picked for this. A vote will be held later for the nominees and volunteers.)

5) From the suggestions, I've come up with a balance on friends and family plans:
Real life friends and family get priority over public invites, if there is a waiting list they will automatically take the next initiate slots, if there is not a waiting list they are automatically invited under initiate status. They will however go through the same initiate process due to the fact that only one person in the guild knows them and there is always a possibility though far slighter than others, that their personality simply will not fit with the rest of the group for whatever reason. However, if for some reason this happens the guild will be asked if the option is open to extend their initiate status for another initiate period to see if these things can be worked out since these are far more personal to at least one member of the group than a random person that would like to join.
Does this compromise sound good to you? If not, please let us know what your problems are with it.

6) Initiate potentials will be asked to post their request to join on the forums along with who they've talked to and run with and why they want to join SSX. Does everyone like this idea?

7) There will be a requirement on the number of 5-10 man runs they are asked to attend during their initiate period to ensure maximum exposure to the rest of the group. In the event they're not at the same level of enough members, upper levels will be asked to sub in and group with them to ensure we get to know them as good as we possibly can. All upper levels will be asked to participate in this so that it is not just a select few spending their time doing this. What should the minimum number be? (This is just a bare bones minimum, there is no cap on how much interaction they get and every member is expected to try and get to know them during this time regardless of whether or not they are able to actually run with them much.)

Please keep this posting limited to the discussions above, would like to keep this completely on topic please. Other moderators, if you see it going off topic, please cut posts or off-topic portion of the post. I will be watching for this as well.
(Yes we're silly and funny and no I'm not losing that nor will I ever, but hard to keep track of discussions at hand if it starts deviating, and this is a decision that needs to be made fairly quickly so we can put it in place asap.)

I will add my thoughts to each option using thier coresponding numbers as refernce.

1. I would say 2 would be a good number to limit new recruits to. I think it is hard to get to know people when there are more than that all at once.

2. In my opinion 2-3 Weeks would be a amount of time to see if things are going to work out.

3. In regards to meetings I would say sometime on the weekends would be the best due to work schedules and such.

4. I would like to nominate two people to start: Trixster and Lepha. I belive both have the right temperments to do this. I would say Mag also but since you live with Trixster I think it might be possable for the two of you to convince the other which direction to take.
Requiemdream would also be really good but I am not sure how much time he has during normal playing hours due to school and work.

5. I like this one and have nothing to offer.

6. I totally agree with you on this. I belive everyone who wants to join should post on here why they want to join. What they expect out of us and so they can read what is expected out of them.

7. I think 3 at the least would be needed to get to know someone.

P.S. I will be good on this thread. :thumb:

Ok, now that I posted that for people to go by I'm going to post my answers using the numbers as reference.

1. I'd say 3-4 with the time limit I'm about to suggest... 2 if we end up with a shorter time frame.

2. I'd say 1 month. Reason for this is that it gives everyone plenty of time to get aquainted and makes it easy for people handling these to have the time to do it so that they don't have to focus too much of their play time on this. Also would limit the number of meetings we ask people to attend for this since with everything else going on, that could possibly get a little time consuming. With this limit in place I'd honestly say we could handle up to 4 people at a time as new recruits.

3. Early Saturday afternoons would seem like a good time frame for these... pick something like the first or last Saturday of the month.

4. The people I would see doing this are Jonisrahl, Trixster, Requiemdream, Undrin, and Rlyan. I'd also volunteer myself if people want me to. For a decision making role I'd say not to put a couple there but these people are not to be empowered with any decision making, they are merely to ask the person about themselves before they become an initiate, and give them the guild's decisions after it is voted on. Not only does that protect the guild from a group making the decision, it also protects them when a person gets upset if they don't make it in by being able to remind them this was a guild-wide vote, not one person's call to make. Wouldn't be necessary for all of them to talk to them, just which one(s) are available at the time. Selected more to divide the load some for when people have other obligations or are just having a bad day and need to ask someone else to do it. Some are not online all the time too, but usually you can find at least one of them online sometime during your playing time.

5-6. Not really a comment since these are thoughts I gathered and simply wanted input on others thoughts to see if I was getting the concensus up correct and complete.

7. At least 3 5-man raids and at least 2 10-15 man raids. Reason for this is that it subjects them to the majority of the group, is an easy number to get within a month, the 5-man puts them in with people in a position to get to know one another on a more personal level while the 10-15 isn't as personal, its still small enough to get an idea and introduces them to more people.

I would like to clarify what I meant in section 4. I agree that the people getting to know the recruits on a closer level than others are not making any decisions, they are just coming up with an opinion.

Section 4:

Guess I need to clarify... they may talk to them a little before initiate status just to try to weed out an more obvious person to avoid, have like a set of questions to ask them and screen cap their responses to post for the entire guild to decide whether they sound like a good person to bring in as an initiate.. make new initiates decided on at the same time the decision is made whether or not to promote previous time's initiates.
Also importance of making it where if they do something seriously offensive during initiate period or something happens they are immediately kicked by whatever officer(s) are online without hesitation... taking a screen cap of what just happened and then posting it in the initiate thread on here immediately. Thought would be if they're causing problems that soon, its a sign of what's in store later down the road... officer that kicks them and other members online at the time are all responsible for posting what they saw up here for their guildmates asap so that A) they know what is going on so that the person doesn't get another invite and B) people are verifying that the officer was not acting hastily or abusing their ability to remove someone.
Those were the collective thoughts I gathered anyway, again certanly up for discussion and a vote...

At first, I was thinking #2 should be more on a how someone is progressing basis and getting to know people instead of a flat time... IE a couple of weeks. Since different people play and associate at different paces.

On the flip side, the more I thought about it, I believe Magdalena is right on the ball with a month.
It gives LOTS of time to get to know the initiate AND gives time to see if the person is actually serious about joining.

This may be cut short by sharp beeping noise at any time (me on call = at resident's beck and call), if that happens I'll post the rest of my head later.

1.) I think 3-4 is a good idea.

2.) if they are playing on a pretty regular basis ( a couple of hours a week) a month should be good enough to see any kind of personallity clash with anyone already in the guild. If play time is limited I think the initiate status may need to be longer.

3.) I agree with Sat. I'm not free all Saturdays because of calls, but if I have anything to say I'll communicate with someone else or post it on here if I'm on call.

4.) I'm not really sure what's really being asked. I assumed that as many people in the guild should interact with the initiate so any clash can be forseen. If you mean talking to them about our decisions like we are accepting you as member etc., then yes I agree with mel's people (but only jerimie if he hasn't bumped his head). I also can do this when I'm not on a busy service.

5.) I agree. Unless they are small children then I say just let them in even if there's more than the allowed number of initiates. Ex: if it's somebody's 8 year old nephew. Or when ever Mark's daughter can start to type. My other exception is significant others. I don't know if there's any more married couples on the guild without their significant other already playing and in the guild, but I think Mark should buy Julie her own account as soon as she wants to play again. I think there's no reason for these people to wait on the waiting list (if there's one) to become an initiate.

6.) It's fine again my thing is small children, not all parents lets children go on forums.

7.) Unless they are lvl 1 starting there's no reason for 5-10 man runs until they are in late teens, and if an upper lvl (60) does go with them on like VC for exmple I'm not sure how much interaction is really going on. I think it should be something like at least group with 2 other people to do something (anything) for at least 30 min at a time. This is only more for the lowbie not like 40 and above or even 30 and above. and I think minimum should probably be time and not number of runs. one ZG or BRD run can be several several SM runs (especially if there are 60's running through SM). I know I know people running through ZG or BRD doesn't need SM, but I think if they are high enough for the high instance they should be able to help the lowbies with another high lvl.

I think another thing that should be added is when can they get stuff (good stuff) off the runs. Since they are an initiate how do we know they are just going to be nice for a month to get things and then leave. Should we make it that if it's BOP and no one in the run that's a member needs it then they can roll for it. If it's a BOE then it goes straight in the guild bank to be given to a full member later. I just don't think and initiate and a full member should have the same rolling rights on an item that both needs.

Lili,

About the extra on getting good items... I don't see a problem with them getting the item if its part of their set and drops on the run they're on... keeping someone from rolling wouldn't really be reflective of showing them how SSX is. However, can see your point applied to items already in the guild bank... not handing those out until full member status. Those on the other hand are items we've worked to store up to be there for members when they need them and should likely be reserved for full members only. Probably shouldn't even mention them being there to a person while in initiate status.

i honestly dont see why there should be a limit on how many ppl are in the guild, but we do need to be careful on who gets in. This I suggest an officer running with the ppl who are intrested. As most of you know i stay at home with my kids so i could always when with the ppl. Jonis has also said he did not want the recurting to Stop. We just need to get to know the ppl. Ssx is for playing and having fun not limiting ppl who want to do that

I do not belive that the intent here is to stop recruiting what so ever. I think the intent is more to slow it down a bit. We have had an influx in the last few weeks/months which is great but at the same time I still do not know everyone. Recruiting should not stop what so ever. I think the guide lines being suggested above are something that have been requested and talked about by just about every officer in the guild for quite a few months. I belive that now that we are growing and are starting to have a influence on the server (a small one but still more than before) we should have a set way of doing things. Which goes into your point of being careful who we end up inviting, this would just give us something to reference during our growth and would also really help aliviate our current growing pains.

While what has been posted here is great, I do have a problem with #7, as it imposes a requirement on the player. The SSX as a rule does not impose requirements, part of our "We are not about competition, being the best, etc." So thus forcing them to do runs to prove they want to be part of the SSX seems to go against that.

Although if you changed it to: "We would hope that they would participate in the runs that we do." It would more fit the style and understanding of what being SSX is.

I know, I know, its a nitpick, but it is an important nickpick.. :)

the point is not to force them to raid the point is to make sure a large group of su get to know this person. As lili pointed out runnning with a group of people rather than saying you have to do an instance would be waht I think should be said.

This isn't about limiting the number of people total in the guild or stopping recruiting. Its more about setting limits of the number of new people at one time to get the group to get to know them and keep the family feel we've always had no matter how large the group gets.
The only stop on recruiting that's been mentioned is a temporary one to get to know the recent fairly large group that has been recruited over the past couple of weeks.
Its also about having a system to keep track of who the new name is, where they're coming from, and making sure they're a fit for the group by getting them to interact with others.

----

Others mentioned removing instances as requirement which is fine... just have some requirement of time spent with other players to get to know them is the main force behind this... instances were used as an example because they're the easiest thing to get a group together for and most people who have a bad side start showing it in this game when loot is falling... as pointed out though, won't necessarily work out that way for lower levels... probably use numbers to give an idea of how much time and how many people to get to know and then add on or other equal groupings... knowing this group numbers like that wouldn't be paid attention to, it would be more like a reference for the new person to know they're expected to get out there and join in events (whatever they may be) to get to know as many of the members as well as possible. Perhaps put that instead and use number of instances only as an example of good and not so good amounts of time spent with guilies getting to know them... Also likely note extensions of initiate status for those that rarely get on and allow early nominations to be voted on up here if people think the group has gotten to know someone really well faster than the allotted time frame.

To be honest, all these numbers are getting me screwed up so I'm just going to address what I've been able to get from each of these posts.

I do not think that recruiting should stop. I think it should always be open. That there be a minimum of maybe 1 week before membership and a maximum of 1 month. If a reason has not presented itself that the recruit be booted within that 1 month time-frame they are automatically promoted to full membership. In this situation, I think there will be a problem with people having Veteran status. Though it does not really mean anything, I think that it will cause problems with people desiring that status and we will need to create a whole other set of rules on how to obtain it.

For equality status I think that there should just be Members and Officers. In that respect every member is on the same level, including the officers. Only leaving "Officer" status as the title of someone who has been around for an extended ammount of time and is in a voluntary position to take an active role in helping the guild. By that I mean sorting out disputes, helping newer members, answering questions, and getting to know the initiates, etc. Maybe this is a bold suggestion but it's one I think is fair and once ironed out, could help a lot of situations.

I don't think we should require people to join us in raids. Perhaps we might just suggest it as a great way to make yourself known to the group. ;D I agree that guild bank items be reserved for members only. I have no problems with giving recruits items that drop on our raid runs, but maybe perhaps keep our minimum of 1 raid rule to prevent asshats from taking advantage of us(not including defaults).

I would agree on weekly meetings being held to discuss new recruits along with all other matters. All members would be invited and meetings would be held on a regular date and time(Saturday afternoons maybe). This would prevent anyone from being excluded so long as the time does not change from week to week everyone will be well aware of it. Although, I do not think that those whose membership is being discussed should be allowed in the discussion until that decision is resolved.

I don't have anything new to add to mine or anyone elses. I'd just like to say that I like the weekly meeting idea proposed by Sean. I also agree with his idea of establishing guild bank rules.

I don't believe anyone who is not a full member in the guild should receive anything from the guild bank. I know a lot of people were upset when last month some blue items were given to an initiate of just a day or so. I myself was upset a little bit. I don't think we need anything elaborate like a spreadsheet to document the inflows and outflows of the bank. I do however believe a loose set of rules can be created and followed. I propose that we catalog the contents of the guild bank weekly or biweekly. We post this information somewhere on the forums. In a separate thread, those interested in certain items make their claim of interest. If within a week's period of time someone else does not wish for the same item, the item becomes the property of the solo bidder. If more than one person needs the item, then one of two things can happen. We can issue it based on level (60 beats the 52, 52 beats the 49, etc.) or we can do it via in-game rolling. I personally like the first choice, but I can see both as fair. The problem lies with the hard work cataloging the items. We'd need a volunteer to do this and I don't want to volunteer those who currently have the mules. I'd be more than happy to take one for the team on this. It would require some switching of items and creation of a few mules. Let me know what you think.

I know we are all a little frustrated right now about this invite situation, but it will pass. We'll all be talking, raiding, and pvping again in no time. I can't wait. I'm just worried that I have found myself in a little puddle of my own hypocrisy.

I have voiced my opinions loud and clear about significantly slowing down the invites. I know we must expand, and it's something I'm learning to welcome. But I'm confused. I know many, myself included, like the idea of RL family members and friends getting priority in the invite process. The talk I've seen and heard is that they should get first spot in line. But I haven't heard anything suggested about them getting an immediate invite. Liz brought up a good point and I happen to agree with her on this issue. She was unfairly targeted for stating she would like to invite a person she's been running with for a couple of weeks. In the last few days, neither she nor I have heard anyone state their desire/intent to invite Archons members into the guild.

I have never had a bad experience with a member of Archons. I have thoroughly enjoyed every experience with Gutka, Brandonheat, and company. I welcome them with open arms, hence my hypocrisy. If we're going to tell Liz and others who wish to invite people to hold off, we must follow our own guidelines we've proposed as well. There needs to be some universality here, or this "grey cloud week" as I've been calling it might last a little bit longer.

I know we've been running with Archons for a while. Some of us were even once a part of their guild. But if we're going to call for a slowdown, it will need to be on all fronts until we get this all figured out.

I don't remember anybody telling Liz not to invite that person. I don't think that she was targeted for anything. Correct me if there is something I missed. Magdalena was making Liz aware of the concerns that were voiced here on the forums very recently by some of our more long-standing members. As for invites, I don't think anyone is having a problem with us having new members. The problem more or less lies in people being invited and promoted to member almost instantly. I would just think that we need to make the process uniform amongst everybody.

I'll just give an example:
Let's say my brother decides to play and he wants to join the guild. Well, he can join but he would have to join under an initiate status just like every other recruit. However, since he is a family member we could promote him to member as soon as he reaches the minimum time-frame of initiate status(however long we determine that to be). And we would just promote at the next guild meeting.

IMO, if we create a registration/initiation process, we need to keep it the same for everyone and try to keep out exceptions. The idea behind that being--> "treat everyone equally"
Although, I do agree with the OP's idea that if we have a waiting list, that family members take a priority.

There have been several ex-Archons members who have joined recently and they have joined under the same status as any other of our current initiates. While we already know them very well from our joint raids, they are still initiates. It is my opinion that they go through the same "evaluation" process. Us knowing them would just make the process go by faster.

All of this is assuming that we all agree that we all agree on this similar recruitment process. What do you all think?

I know there has been many talks about slowing down recruiting and staying with lower lvls for it is so hard to find and get a bond with people you dont know and have not had the chance to know so all recruiting Jerimie and i have been doing is lower lvls with the exception of the character of "Whatyou..." who was lvl 49 when Jerimie meet him and gave him a chance and unless someone else has been moving people up from initiate status it has not been Jerimie or myself we were waiting for the next officers meeting and anyone one that has been added since has not moved up in rank since our group disscussion I have no problem with slowing things down but do have a problem with stopping it for any time frame especially if it hurts recruiting people that we have had a member roll with and find exceptable to become an initiate not a member fime to have a time frame to let everyone get to know but to out right get angry at a member who has helped so much in recruiting for i was not on the forums at that time frame to take any of anger or frustrations out on vent for a subject that I had little knowledge on the only knowledge i had on the subject was Jerimie and Jacks conversation about slowing it down or stopping it completely that jerimie had a problem with I feel is wrong and i am sorry that i was in the wrong place at the wrong time with the wrong question about getting my friend invited

Please guys, no comments on people's grammar and punctuation. This really wasn't necessary, and you can hurt people's feelings. I'm certain it was meant as a joke but want to emphasize <sp> that we don't care about spelling or grammar or sentence structure, we still want to have their thoughts out here to share. Comments like this make it tough for some people to feel comfortable posting. We've had a tough enough time bringing some of them out of their shy shells, help me out here please. -Magdalena

Part I - Friday Night Discussions
My mentioning the thread at the talk of bringing in another new member was meant as nothing more than trying to raise awareness of this discussion, and was not meant to be going off on anyone as I said then.

At first I didn't realize she hadn't been reading any of this as she does make posts once in a while. When I realized she hadn't read any of it I asked her aside first to not blow up at me and get all upset as was starting already. All I asked was that she come up here and read through the discussions about this.

The response I got from this was that "Jerimie had already decided recruiting would not stop." While I remained calm just shaken for being shot for being the messenger, this part set me off, so I logged off for the night to cool off before discussing that. (I'm not one to discuss important things while I'm still angry or take actions based on it.)

Now that I've calmed down some I can discuss this. I was going to call Jerimie tonight by cell to ask about it, but since I've been called by name in the forum, I'm feeling the need to finish it out here.

What hurt me Friday night to the point of anger was the feeling from the discussion that the decision had already been made by Jerimie and that none of the talkng in here mattered. Jerimie has never even hinted to anything like this, and I've always thought we were a group that talked things through and came to decisions that affect the group as a group, usually having been done by vote in the past. But all of a sudden out of nowhere, I had someone talking as though we were under one person's single dictatorship and that was final. Right or wrong (and I hope its wrong) that is the general notion I've gotten both from PMs from Scarlet and from her mentioning it again here.

In the end I have two questions, and because of how close I've grown with Scarlet and Jonis, it pains me like I hope none of you ever have to feel to even have to ask these questions...

1) Scarlet, are you ever going to be able to understand I wasn't snapping at you? I'm not sure why it seemed this way as I've not been snappy at anyone, let alone you my very dear friend. I'm really very sorry if I in some way made you feel that way, you've been like a sister to me. The only reason I can think it might have been taken this way is if my voice was raised and I didn't realise it (been having a lot of ear problems lately as you all know already, so that's quite possible...)

2) Am I wrong in the meaning I took from your later words about Jerimie already deciding this? I think and hope I am, but have to ask to ensure this question doesn't linger in my head...

As far as I'm concerned the rest is all in the little stuff to be discussed as guild and unite and back whatever decision is made together. Hopefully this will settle this little mess so we can get back to being our normal quirky selves and having a good time. (Putting more in req's recruiting post since it's more back on topic.)

I'm sorry for breaking my own rule and going off topic in this post, I can't figure out how to move the posts referring more to Friday night... and don't want to delete them until this gets sorted out... if another mod can move them into a new mannoroth thread, that would be greatly appreciated.

I couldn't think of a way of sorting out all of these posts since they are all single posts with numbered responses to each topic. I just figured that starting fresh with a few stickies could get us back on track and make it a little easier to follow.
My appologies for being a little blunt with the names. I wasn't aware of the circumstances.

No worries req... it had already been brought here without names... just trying to explain why I chose to put it here, not my preferred method of discussing this... but obvious from posts the discussion went on long after I logged off and others are wondering what's going on now too so this is the best medium prior to me getting back online, and I do want to get it taken care of before I get back into WoW... I want to just play and have fun next time I log on...
until then it's back to my beautiful football season, taking the league's worst team (Texans) and giving them a winning season

i think that we need to resolve what ever problems we are having and get back to the fun and instances and stuff that made our guild such a cool and great place to be. as we have chosen to expand our oulook and atmosphere has changed and it may not have been for the better and i think that we need to look inward to determine how we can acheive our goals of expansion without the sacrifice of out "family atmosphere" our guild is unique in this respect and to lose it would be a flat out shame. we really need to get back to the place we were in just 2 months ago and leave the petty bickering and squables behind.

I love all the brain storming we are having on our recruiting everyone has been doing a great job.
I believe we should have a limited number of intiates at a time what time period thats hard to determine because of a persons playing schedule or the ability to have a chance if they have somthing happen like falling head first into bleachers...ouch! so that they can't play and run out of time frame so my train of thought would be atleast a month. I also believe that we are going to have to get a members meeting rolling to help get this settled as soon as we can to get back to the fun

I agree. Trying to get that going ASAP. If has any suggestion please post them in the linked thread.

Also, suggest what times you think will be best for everyone for these meetings.
